Organic SEO Consultant vs SEO Agency vs In-House SEO: Which is Right for Your Business?

OF COURSE hiring SEO support can feel harder than it should, with all the spam email we all get everyday, there’s just so many to choose from *sarcasm* 🙄🤣

(Not sure what I mean, check your spam folder LOL – screenshot below for reference)

SPAM EMAILS ASIDE, as an SEO consultant myself, I’ll be the first to admit that my industry is “interesting.”

Most SEO people LOVE making simple things sound complicated lmao BUT that’s where I come in.

After supporting thousands of business owners in learning SEO from hosting workshops, leading trainings, and creating YouTube tutorials, I’ve built a reputation for breaking down SEO & online business in a way that’s simple, strategic, and *actually* doable.

So I wanted to break down the different SEO options that you have, as a small business owner.

We’re gonna chat about the 3 main options:

  • Hiring an independent organic SEO consultant (like me!)
  • Hiring an SEO Agency
  • Hiring an In-House SEO person for your team

At a quick glance, let’s have a lil’ look at the 3 options side by side.

Option:

Best fit for:

Main tradeoff

SEO agency

Done-for-you help, takes it off your plate

Higher retainer, shared attention

In-house SEO

Brands with steady SEO work & budget

Salary, benefits, and management costs

Organic SEO consultant

Entrepreneurs & teams that want strategy + clarity

You may still handle some execution

Which one is the BEST option?

In short: there’s isn’t one best option.

It TOTALLY depends what type of SEO support you’re craving, the current stage of business you’re in, and the budget you’re working with.

Choosing between a consultant, agency, or in-house often comes down to trust, transparency, ownership, and fit…

Which tbh is pretty much how I choose everything from software to friendships lol

Okay, but now let’s break down each option wayyyyyyy more so you can get a better idea of each.

Organic SEO Consultant vs. SEO Agency vs. In-House SEO

The Agency Option: What You Get

Your retainer with an agency might include technical fixes, content planning, reporting, and ongoing support. For busy service providers without a team who can’t imagine adding one more thing to their do-list, an SEO agency can be a great fit.

SEO Agencies are helpful if you:

  • Don’t mind signing into a sometimes very pricey monthly retainer (we’re talkin’ $1,500 to $5k+/month in a lot of cases)
  • Wanna be totally hands off and outsource everything
  • Have the consistent revenue to comfortably cover that retainer for at least 6-12 months (bc that’s realistically how agency timelines work)
  • Run a bigger business or a lean team where DIY genuinely isn’t realistic

The biggest issues with SEO Agencies:

  • You’re paying that retainer every single month, whether things are moving or not
  • When the retainer ends, the momentum can end with it
  • You never learn how any of it works, so you stay dependent on them forever (which is exactly how they like it lol)

You’re just ONE of their clients (and since their business is *retainers* they’re usually juggling quite a lot of them). Bc of that it’s easy to feel like you aren’t getting enough of their attention, and sometimes the strategy can feel disconnected from your day-to-day business decisions.

AND. Most SEO agencies benefit when SEO feels overwhelming.

When you don’t understand what’s actually in those reports and it feels complicated and mysterious and “too technical for normal humans” you’re more likely to hand over a monthly retainer and hope for the best.

Outsourcing to an SEO Agency can be a GREAT fit for people it’s a great fit for.

But it’s not the only option…

The In-House SEO Option: Does It Make Sense For Small Business?

Hiring someone internally gives you allllllll the control and limitless potential.

In-house SEO means someone learns YOUR offers, YOUR sales cycle, YOUR brand voice, and YOUR roadblocks. They’re ONLY working on your businesses SEO because that’s what you pay them for.

But the price tag that comes with bringing someone SPECIFICALLY for SEO onto your team is outta reach for most small business owners. Figuring out salary, benefits, training, management is just too much.

In-House SEOs are helpful because:

  • Communication is usually super fast because SEO for YOU is their job.
  • They’re up to date on the marketing calendar, goals, and all the other business nuances.
  • They can move quickly when something needs fixing or updating, no waiting on an external team’s queue
  • They get to know your brand, your audience, and your voice deeply over time
  • SEO can stay connected to the bigger picture (content, email, launches, etc) instead of living in its own silo

The biggest issues with In-House SEOs:

  • It’s a whole salary to take care of. Between pay, benefits, and taxes, a dedicated SEO hire is one of the pricier options on this list.
  • Great SEOs are in high demand, so finding (and keeping) the right person can be tough. What if your go-to gal quits on you in the middle of a website re-launch, when SEO is critical???
  • For a lot of smaller businesses, there just isn’t enough ongoing SEO work to justify a full-time role yet

The Organic SEO Consultant Route: (This is me!)

When you hire an organic SEO consultant, you get:

  • Strategy and clarity
  • Prioritized action steps
  • Education (so you understand what’s happening)
  • A long-term organic search foundation
  • A price point that doesn’t immediately make you wanna throw up a little when you see the invoice
  • A focus on SEO that goes beyond Google to start getting found on multiple platforms

Now, I can’t speak for EVERY organic SEO consultant, but from my perspective, I don’t want you dependent on me forever.

I want you empowered.

I want you and or your team taking SEO into your OWN HANDS because it’s not about perfection.

It’s about infusing SEO-friendly habits into the things you’re already doing.

SEO is not nearly as complex as the LinkedIn tech bros make it sound.

You’re totally capable of learning how your own search ecosystem works, and then learning how to improve it and build momentum.

Maybe not overnight. Maybe not by next Tuesday. But absolutely over time.

As an organic SEO consultant, I review what’s already been built, spot the gaps you’ve got going on, and make a plan that makes sense for your goals, time and energy. This option makes the most sense for small businesses & small teams who aren’t at the stage of hiring full-time help, and who want to stay connected to the strategy.

One way I often help clients is with keyword research and mapping for their main pages and ideas for future content, that they can then take and run with.

Organic SEO Consultants are helpful if you:

  • Want expert guidance without locking into a long, pricey monthly retainer
  • Actually wanna understand how your own SEO works instead of staying in the dark
  • Have some time (or a team member) to handle the implementing yourself
  • Prefer a clear plan for YOUR specific website over a cookie-cutter playbook
  • Want flexibility… a one-time session, an audit, or occasional check-ins as you need ’em

An Organic SEO Consultant is not for you if:

  • You don’t have time to have check-in meetings or submit things for feedback
  • You don’t have full control over your website/brand assets
  • You or someone on your team isn’t open to learning SEO
  • You want to hand SEO off FOREVAAAAA lol (you or your team still have to DO the work a consultant recommends)

The biggest issues with Organic SEO Consultants:

  • Quality can vary a LOT. “SEO consultant” isn’t a regulated title, so you gotta do your own research to see who actually knows their stuff
  • If you don’t follow through on the strategy, you won’t see results (which tbh isn’t usually the consultant’s fault, bc YOU gotta prioritize implementation)

How Much Does Each SEO Option Typically Cost?

SEO Agency Costs

Agency retainers can range from $500/mo to $3k and above per month, depending on how big your website is, scope, and deliverables.

NOTE: If someone (who isn’t brand new starting out) is charging you LESS than $500 a month, and your deliverables feel too good to be true for that price, RUN.

And ALSO keep in mind that price alone doesn’t tell you much.

I’ve seen budget-friendly agencies do incredible work…

I’ve also seen expensive agencies send a fancy report every month while accomplishing approximately ✨nothing✨.

The question isn’t “How much do they charge?” The question is “What am I actually getting?”

In-House SEO Costs

First you’ve got the salary. Then you’re also investing in benefits, onboarding, management, training, software, and recruitment.

As of May 2026, the median salary for an in-house SEO specialist in the USA is $72,000.

Annnnd keep in mind that hiring an SEO specialist doesn’t mean all of your marketing is taken care of.

That person still needs assistance creating content, support from whoever handles your website, plus time to learn your business, your offers, and your customers.

If you’re leaning this route, ask yourself “Do I have enough SEO work, enough internal capacity, and enough long-term commitment to make this hire worth it?”

The other cost that comes into this one is, what happens if your SEO gal leaves? You’re gonna have to start from scratch again, and hiring someone new which can be prettttty costly.

SEO Consultant Costs

Depending on the consultants package and options, it can be a one-time call OR an on-going consulting/education solution.

This one is REALLLLY dependant on who you choose, their experience, and their offered solutions.

You can usually find an option that hits most budgets.

The “priceless” part about this option tho?

You get someone in your corner who knows SEO and you’re paying for their brain ON YOUR BUSINESS. It’s kinda the best of both worlds if you want expert help, but don’t wanna make it a whole thing.

Sooooo if you you actually WANT to understand how your own SEO works, this option (or the DIY route below) is probably your lane.

The cost will also depend on the person you’re working with and what their packages entail – some include hands-on changes, some just strategy, some are retainer-based.

Which SEO Option Is Right for Your Business Stage?

Cost aside, let’s take your stage of business into consideration when trying to decide on the right SEO option…

If You’re Just Getting Started

An SEO Consultant might just be that perfect fit at this stage, until you’re ready for a more hands-off or in-house option.

Why?

Because most new businesses don’t need a full-time SEO employee or large agency relationship. They usually need messaging, positioning, a decent website, and somebody to tell them what to focus on first.

And then they need a clear plan with some kickass keywords to build a strong foundation.

If You’re Growing and Need More Capacity

You probably KNOW what needs to happen (or you’ve got someone guiding you), there just aren’t enough hours in the week to actually do it. That’s usually a sign SEO has outgrown your available time, not your skill.

At this stage, 1 or 2 options tend to make sense:

  • Keep an SEO Consultant in your corner for the strategy and direction, then hand the actual implementation to a team member, VA, or contractor. You stay in control of the plan, someone else does the damn thing for you.
  • OR bring on a smaller agency if you’d rather outsource more of it and you’ve got the budget to cover a retainer.

The whole goal here is freeing up your time without losing the thread on strategy. Whether that’s a consultant-plus-helper combo or a lean agency setup really just depends on how hands-on you wanna stay.

If SEO Is a Core Revenue Driver

If organic search is already bringing you leads and sales, it could be time to double down on what’s already working.

Any of the 3 paid options can fit, and plenty of businesses use a combo of them:

  • An in-house SEO to own the day-to-day and stay plugged into your marketing calendar and goals
  • An agency for scale, extra hands, or specialized work your in-house person doesn’t cover
  • A consultant for high-level strategy, audits, or a fresh expert set of eyes when you want one

Lots of bigger businesses run all 3 at once, each playing a different role. There’s no single “right” answer here…it comes down to how much SEO you actually need, how fast you want it, and how much you wanna keep in-house versus outsource.

How to decide based on trust, transparency, ownership, and fit

Want this decision to feel simpler? Filter it through these 4 things:

Trust

Trust means you believe the person or team understands your business, not just how to read a search report. The right person should ask about your offers, sales process, and ideal customers. The wrong person will guarantee traffic or be evasive when you ask them questions.

Transparency

Transparency means you can see what’s being done and why. You should understand the plan, the timeline, and the limits. SEO takes time, but it should never feel hidden.

Ownership

Ownership is about what stays with you. Are you in control of the website, analytics, content plan, and accounts? Do you understand enough to keep up the momentum if the agency contract ends or your employee leaves?

Fit

Fit is about which solution makes sense for YOU. Where are you at in your business? A 5-figure retainer isn’t gonna help you if your site still needs basic messaging and decent branding. You gotta start at the right spot to get results.

Questions to ask before you hire an Organic SEO Consultant vs. SEO Agency vs. In-House SEO

Use these questions before you say yes to literally anyone:

  • What’s going to happen, and what will you need from me?
  • How do you report progress, and how often will we talk?
  • Will you explain recommendations so I can understand?
  • Who owns the accounts, content, and data if we stop working together?
  • What should I expect to happen first, and what might take longer to see results?

Don’t be fooled by a polished sales call lol. Clear answers matter. If they’re good at their job, they should be able to explain process, communication, and expectations without hiding behind fancy terms (tho my SEO glossary post can explain a lot of ‘em!)

SEO obv has technical parts, but the overall plan should still make sense to you as a business owner. If every answer sounds vague or overly technical, slow your roll. If you’re confused, you might overpay or give up control too early.

Good SEO support should leave you more informed, not more dependent.

That doesn’t mean you need to do everything yourself. It means you should know what is happening, why it matters, and what the next step is.

Signs an SEO Consultant May Be the Best Fit For You Right Now

A lot of business owners don’t realize there are options between ‘do literally everything myself’ and ‘hand over my credit card and pray.’ But that’s where I come in.

This is when an Organic SEO Consultant is the best option…

You Want Strategy, Not Just Tasks

You don’t need someone blindly publishing blog posts. You need someone helping you prioritize what matters. With an organic SEO consultant, you get expert direction without taking on a full-time salary or a large agency retainer.

You Want to Learn Enough to Make Better Decisions

You don’t need to become an SEO expert, but understanding the basics makes every marketing decision easier. Improving old content, building better habits into your marketing, and knowing enough to keep building momentum is key. You grow by tightening what you already have, not by rebuilding everything from scratch.

You Want Sustainable Growth Without a Massive Budget

A consultant can help you build momentum without the commitment of an agency retainer or full-time employee. This option often makes the most sense for solopreneurs, service businesses, and small teams.

Organic SEO Consultant vs SEO Agency vs In-House SEO: Final Thoughts

There isn’t a universally correct answer here.

You’re reading a whole blog post called *Organic SEO Consultant vs SEO Agency vs In-House SEO: Which Is Right for Your Business?* and I’m ending it with “it depends.”

Honestly tho the best option is usually the one that matches your current stage and honors your budget, goals and capacity.

  • You don’t get bonus points for hiring an agency before you’re ready for one.
  • You don’t get bonus points for hiring an employee when you only have five hours of SEO work per month.
  • And you definitely don’t get bonus points for paying thousands of dollars for reports you don’t understand.

Personally, I’m biased toward education, transparency, and helping business owners understand what’s actually happening behind the scenes. Not because I think everyone should become an SEO expert, but because I think you should understand enough to make smart decisions about your own business.

The goal is creating a search strategy that helps more of the right people find you, trust you, and eventually buy from you.

So, with whoever you’re thinking of hiring: ask more questions. And then ask a few annoying follow-up questions. Maybe a couple more lmao. The right SEO partner won’t be bothered by that, they’ll prolly be impressed bc good SEO isn’t about blind trust. It’s about understanding the plan, knowing where you’re headed, and having someone you trust help you get there.

And if that somebody happens to be me, well… hi 👋 check out my organic seo consultant services.

And if you’re not ready to hire quite yet, at least take a quick sec to see how your SEO & AI Search Visibility is stacking up…

So Which SEO Option Actually Fits You?

This whole post has been about weighing your options… agency, in-house, consultant, and figuring out what makes sense for your budget and your stage of business.

But it’s a heck of a lot easier to pick the RIGHT kind of help when you actually know where your SEO stands right now. If you’re realizing you’re not totally sure what your site needs (or where the biggest gaps even are), you’re not alone LOL.

That’s exactly what the free SEO Assessment + Scorecard helps you figure out. It shows you where you’re already visible, where things are falling short, and what to focus on first… so whether you end up hiring an agency, bringing someone in-house, working with a consultant, OR deciding to DIY it, you’re making that call from a place of actual clarity instead of guessing.
